The problem

What we built
A single Databricks lakehouse with dbt models, tests on every table, lineage from source to dashboard, and the forecasting model rebuilt as a scheduled job with its features stored next to the data.
How it went
A two-week cost and lineage audit set the plan. We migrated one domain at a time, running old and new in parallel until the numbers matched, then switched the dashboards.
